Roof Repair: What Usually Fails, How We Find It, and What It Costs

Most roof repair calls we take across Delaware, southeast Pennsylvania, South Jersey and northeast Maryland trace back to a handful of causes. Flashing leads the list by a wide margin. The metal that seals the joints (step flashing up a sidewall, counterflashing let into a chimney's mortar joints, the kick-out at the bottom of a wall that should send water into the gutter and often isn't there at all) has a shorter life than the shingles around it, and failed flashing is the single most common true source of leaks on roofs that otherwise look fine from the street.

Pipe boots crack around the 8 to 12 year mark. Sealant lasts five to seven years. Freeze-thaw does the rest: water gets into a lifted tab or a hairline crack in old caulk, freezes overnight, and widens the gap a little more each cycle, which is why so many of our calls land in March and April.

How we find the leak

Water is sneaky. It gets in at one point and runs downhill along the underside of the decking or a rafter until it finds somewhere to drip, so the stain on your ceiling is rarely under the hole. We get on the roof, and into the attic when we need to, and trace the leak back to where it's coming in before anything gets patched.

Then the repair is whatever the problem calls for: re-seal or replace flashing, swap cracked or wind-lifted shingles, a new pipe boot, a rebuilt valley. What a repair costs

Most repairs fall between $200 and $800. A pipe boot replacement runs $150 to $350, missing shingles $200 to $500, a small leak $300 to $800, flashing repair $350 to $800, a valley repair $500 to $1,200. Emergency work starts around $500.

Those ranges have the diagnostic time built in. Roof pitch, access, and matching a discontinued shingle can move a quote by a few hundred dollars either way. In Delaware there's no sales tax on the materials; Pennsylvania charges 6 percent.

Repair or Replace? The Framework We Use

This is the conversation we have most often, and the one that matters most for your wallet. Roof age decides most of it.

• Under 15 years old, isolated problem: repair it. A single leak, a blown-off shingle, a cracked pipe boot on an otherwise solid roof. Fix it, move on, revisit in a few years.
• 15 to 20 years old, one or two issues: probably still a repair, but get a full inspection first. We want to know what else is developing on the other side of the ridge before we patch one spot.
• Over 20 years with recurring or multiple issues: this is where the replacement conversation starts. Patching a 22-year-old roof that has already leaked twice is $600 this year, $800 next year, $1,200 the year after, and then the replacement anyway. Those repair dollars don't come back, and that is how a homeowner ends up a few thousand dollars into repairs on a roof that needed replacing the whole time.
• Widespread granule loss, multiple leaks, brittle shingles, visible sagging: replacement territory regardless of the calendar.

Any roofer worth hiring will tell you when a $600 repair buys you five more years. If we think a repair is a waste of money we'll say so, and we'll still do it if that's what you want, as long as you've heard the argument first.

What the table doesn't show is that a lot of repairs are diagnosis-heavy. The physical fix takes two hours, but finding the source can take longer than fixing it.
